As we begin week four of our focus on Relationships, we will shift gears a bit and bring it all together.

In January 2012, I was responsible for leading a team of people planning a ribbon-cutting ceremony for a significant investment (major equipment overhaul) at a manufacturing company. This event was open to all employees (nearly 1000 people); Union officials; local, regional, and state officials and dignitaries; media; and company executives. Immediately following the ceremony, we also planned an Open House for employees and retirees, allowing each to bring a guest.

Both events required safety orientations, distribution of personal protective equipment, and designated escorts for anyone entering the plant. The Open House also involved refreshments, commemorative give-aways, coordinated plant tours, and, again, media coverage. While the Ribbon-Cutting Ceremony saw about 200 people in attendance, including employees and guests, the Open House saw nearly 1000 people over the course of the afternoon.

As you can imagine, these events required a lot of planning — over the course of a few months — and the hard work and dedication of numerous individuals and departments. It was a monumental effort. And it came off nearly perfectly! We had administrative, communications and marketing, operations, purchasing, supply chain, safety, quality, and human resources support. Each person on this team offered a different kind of expertise and brought different perspectives to the planning and implementation process. Each had a clearly defined role and responsibilities. We met weekly to plan, and communicated between meetings.

On the day of the big events, everything went pretty well. I won’t say the execution was flawless, but nearly so. And the things that didn’t go exactly as planned were not significant enough to make a difference. When the few things occurred that we hadn’t prepared for, people came together to adapt and move forward. All in all, a huge success.

That’s one example. Let’s look, very briefly, at another example of team work. On D-Day, during WWII, the Allied invasion of Normandy required intense coordination between Army, Navy, and Air Force troops. This, too, required a well-thought out plan, clear and frequent communication, each organization and person tasked with clear roles and responsibilities.

This is a shining example of the interdependence between leadership and relationships. The more influential the leader, the more he or she relies on the relationships within the team to maximize production and likelihood of success, whatever the mission. The best leaders don’t go in alone; they realize their success depends on the support and skill of those they work alongside.

Take some time, now, to consider a similar situation in which you were involved. With teams, there are shared goals that must take precedence over individual goals if the effort is to succeed. Think about someone who failed to sacrifice their personal agenda for the good of the team. What was the outcome? What did you learn from the experience?

Today is reflection day, so get you ready! Find your journal, pick out your favorite pen — you know the one, it fits your hand just so, and has the exact right size tip (micro fine for me, thank you!), and writes in your favorite color. Ready?

Spend sometime journaling about your experience from yesterday:

What action step did you choose to try? Or were you brave and tried more than one?

Which one(s) did you choose?

Was it easy or challenging?

What did you learn about yourself?

What did you notice about the other person’s reaction?

What will you do differently in the future?

What have you learned this week, with respect to putting aside your agenda in favor of that of your team?

How can you promote “We before Me” with your team going forward?

Map out some specific action steps and timelines you can follow, so you don’t lose what you’ve learned this week.

Remember: Application is the key to bridging the “knowing – doing” gap.

Today we apply what we’ve been thinking about and reflecting on this week. I love this part! This is where the proverbial rubber meets the road — application of principles and practices. After all, if we don’t apply what we know, nothing will change. It’s the biggest gap there is — the one between knowing and doing.

Ready to take the leap?

Today, watch for the following situations, and take action on at least one. Choose one that will be more of a stretch for you; after all, if it’s easy, there’s less opportunity for growth and learning.

Understanding — Before being heard on a subject today, seek to understand the facts and the position/perspective of the others involved, first.

Talk TO Someone, Instead of ABOUT Someone — When you’re tempted to talk about someone, go to them and discuss the issue with them in person, instead.

Be Transparent — Communicate clearly with someone instead of trying to hid your true thoughts or emotions. This is where we get away from being “political,” meaning words and actions intended to be what others want to hear, rather than what you really feel or think.

Outstanding Promises — If you have made a promise to someone, fulfill it today. If the promise is overdue, apologize and seek forgiveness. Vow to do better next time, and follow through.

Ask for Help — Instead of working on your own to figure something out, ask someone you know who may have better ideas or more experience in the specific topic than you, and ask him or her for help.

I can speak for only myself, but each of these have been growth opportunities for me at various times in my life. I frequently remind myself to follow these guides, so I can maintain the credibility I’ve built and demonstrate the integrity people have come to expect from me. I goof up on occasion, as I think we would all admit we do.

Really, the idea that keeps coming to mind is: Be intentional.

If you’re really brave, practice more than one of these! And make it a daily habit; you’ll be amazed at how these actions can improve your relationships over time.

This week we are going to explore the potential we see in others.

How familiar are you with the story of Helen Keller?
She was unable to see and hear, and consequently, to speak. As a child, her parents brought in a tutor, Miss Sullivan, to teach her.
Miss Sullivan turned out to be most creative, perhaps even unconventional, in her methods for teaching Hellen to learn letters and words. She tried to “sign” a pattern of letters into Helen’s hand, but Helen failed to grasp their meaning.
Finally, Miss Sullivan took Helen out to the water pump in the yard, and held her hand under the running water. In her other hand, Miss Sullivan drummed out the patterns of the letters of the word “water;” Helen stood transfixed, feeling the water run over one hand while he focused on the pattern of the letters being tapped out in her other hand. It was ingenious!
Helen’s progress in learning was quite accelerated; she mastered a complex vocabulary, eventually learning to write — both the standard alphabet and in Braille. She even learned to speak.
She went on to graduate from college, wrote fourteen books, traveled to numerous countries, met a number of world leaders and served as an Ambassador for the American Foundation of the Blind.
It’s a miraculous story; one that would never have happened had Anne Sullivan not been brought in to tutor Helen, and had she not recognized Helen’s potential. The moral of the story: When we see the value in others, we have an opportunity to help them achieve great things.
Think back over the course of your life. Who believed in you?
What did they do to encourage you to stretch and go farther than you may have thought possible?
How did they demonstrate their belief in you?
Had they not believed in you — or didn’t demonstrate that belief — what impact would that have had on your life?
Who have you seen unrecognized potential in?
What did you do to nurture its growth?

Further into Ed Gungor’s book, One Small Barking Dog, I encounter the section on Courage. This is big, isn’t it?

As defined by Merriam-Webster:

Courage:  mental or moral strength to venture, persevere, and withstand danger, fear, or difficulty

Gungor states we need courage not only to face ordinary life, but to confront the places where we have been broken emotionally or psychologically. These kinds of experiences can be toxic and the residue has the power to poison our lives for many years to come…if we don’t do the work we need to do to get past them.

Exercising courage isn’t quick, easy, or painless. It takes a certain level of fortitude, persistence, and determination. And yet, millions of people demonstrate courage daily.

Others, however, choose to become the victim. This kind of thinking puts one in the place of believing that whatever happens to us has the power to determine who we will become. It can leave us believing that we have no control, no choices, no power to make different decisions. Certainly, we cannot control everything that happens to us in the course of our lives. We can, however, decide how we will respond to what happens. NOTE that I didn’t say “react.” I was very deliberate in my usage of “respond.”

Responding to a situation means we think about what has happened and what our options are in taking some action after. It allows us to consider the risks, benefits, implications, and consequences of our words and actions BEFORE we speak or take them. To simply react is to allow our emotions to take over and when we react, we often speak or act without thinking, and the results can be painful, dangerous, damaging, destructive to ourselves and others.

I was once very close to a person who chose to become a victim. According to him, everything in his life was the result of luck — mostly of the bad variety. He believed he was unable to influence the things going on around him. And the resignation of this position was quite damaging to him; I believe it lead to depression and despair. It was quite damaging to many of the relationships he claimed to hold dear. As the person on the outside looking in, it was very draining for me just being in proximity. Of course, the other side of this is that his belief is 180 degrees away from my belief.

I believe I have the power, ability, and responsibility for what happens in my life. Don’t misunderstand – I have no illusion of being in control of what happens. I believe I have the power to influence what happens. I have the ability to choose how I respond to what happens. And I take responsibility for the choices I make, the way I respond, and what I will do going forward.

I’m not saying I don’t have bad experiences, but the effects typically do not linger long. I find it wasteful to wallow. There’s much to be done and I’m not at my destination, yet, so I must get back up and keep moving forward.

I have been wounded, I have been broken, I have felt lost. But even after my most heartbreaking experiences, I have woken up the next morning to a new day and the realization that if I am, indeed, still here, there must be something I am meant to do…So, I get up and get moving.

Courage means we don’t bury the pain, the hurtful experiences, the negative voices in our heads; rather it means we must confront them. Bring them into the full light of day and see them fully. It’s not easy to get to the root of some of our most self-limiting beliefs, but we are well served to spend the time in reflection, get to some understanding, and commit to moving forward to becoming the best possible version of ourselves possible.

If you are feeling some pain, consider it a gift. It’s telling you something very important. If you listen to it, explore it, come to terms with it — face it with courage, you will emerge better for the experience on the other side.

As the small dog would do (and I witnessed my small dogs — Bean-dip and Houdini — do on more than one occasion), brace yourself; bare your teeth; growl if it makes you feel better; and face your life head on, with courage.

It’s worth it!

On Monday, we will begin month two of our intentional leadership journey. As has become the pattern, I will share thoughts and exercises with you Monday – Friday each week. The premise for month two is this: Relationships are the best indicators of a successful and satisfied life.

If you’ve been through some “personality” assessments, you may have been categorized as a “task-focused” person rather than a “relationship-focused” person. Earlier in my life, I was more task-focused. I believe it’s the result of having grown up in an unstable household, the circumstances of which lead me to believe that I could count on only myself, and it was much safer to not need people or allow them to get close; after all, they would only disappoint or hurt me.

Those beliefs and behaviors served me well for some time. I learned to be very responsible, independent, self-sufficient, able to learn nearly any skill I needed to get through life’s basic needs and challenges. But there came a time when those beliefs and behaviors became more of a detriment to me. My ability to expand my influence and ability to get work done was severely limited. I had alienated a lot of people.

Over time, and a lot of painful experiences, I learned that not only would I be able to accomplish more and do whatever it was better, but also my life would be much richer if I could develop healthy relationships with people. It was hard. It required me to let my guard down and admit that I couldn’t do it all myself, and it was ok to need people.

I won’t say it’s been a bed of roses ever since. I’ve made bad decisions about trusting some, and not trusting others. I’ve been hurt, more than once. But I’ve also come to really value the relationships I have developed and have a true understanding of the saying: No one of us is as smart as all of us. I truly am more productive, effective, and able to accomplish so much more by connecting with others and spreading the load. And it’s ever so much more satisfying.

I learned that I cannot lead if I am the only one…as they say, if you are by yourself, you are not leading, merely taking a walk!

I believe in the power of true connection which leads to synergy which results in something so much greater than the sum of its parts. However, I also know that this doesn’t just happen. Often, especially in business, you will find groups of people who toil under the illusion they are a team and are all working on the same thing. When you get into the thick of whom they are and what they are doing, however, you discover they are just a group of people who think they are a team…and the results they achieve are either equal to or less than what the individuals would accomplish alone.

True teams do not happen by accident. They take time, intention, and focus to build. But when they really come together, the outcomes can be amazing – significantly more than the sum of their parts.

As we prepare to start Week One of Month Two, take a few minutes to think about these things:

How are your strengths and weaknesses reflected in your relationships?

How have relationships throughout your life helped you to grow into a leader?

When have you put aside relational differences to pursue a shared goal?

What sacrifices have you made for the sake of a relationship?

Thursday is the day for reflection.

Take some time today to consider what you heard from your trusted colleagues yesterday.

What did you hear that was good?

What did you hear that concerned you?

Would your work carry on because of the legacy you left?

One of the keys to success is self-awareness. This is true true regardless of the position you hold in an organization, and especially so for a leader. We must face the truth and learn from it.

What have you learned about yourself as you focused on your vision this month?

Where are you strong?

Where do you fall short?

What changes will you make in your leadership style as a result of this examination?

Now that you’ve given some thought to the history and values of your organization, and what value they offer in terms of your vision, it’s important to know what your peers and employees know about your history and values. Not only what they know, but also how they interpret the history and values; as you are surely aware, “one size does not fit all” in terms of perception of things.

Before you can make progress towards your vision, you will need to assess the level of commitment your employees have to your organization. To do this, you may ask a few simple questions:

What historical facts do you know about the company?

How would you define our organization’s values?

What is our vision — what are we trying to achieve?

What is it about our vision that draws you to the organization?

What role do you play in achieving our vision?

How does the organization keep you connected to our vision and values?

The key here is to truly listen and make note of the things they tell you, especially if what they say is unexpected or counter to your beliefs and understandings.

I suspect some of the answers may surprise you. Pay close attention, though, as you may gain some invaluable insight into the collective mind of your employees that can help guide you in what you need to do next.

Last May, I attended the Chick-fil-A Leadercast. It was a powerful event and food for my growth plan. I learned a number of lessons that day, and have been mindful to apply them over this past 8 months, and have shared a number of them with others. I purchased a number of books through the Leadercast and received a couple of additional benefits. One of them, a booklet called Intentional Leader, created by Giant Impact (the organization that runs the Leadercast every year). I rediscovered it last week while organizing my home office. It offers twelve months of lessons, broken out for a 5-day week (with prep work for weekends), with each month focused on a different topic. At the end of each day’s lesson is one or more questions, intended to help the reader dig deeper into their thought processes and beliefs.

I’m a couple of weeks past the start of the year, but there’s no time like the present to learn and grow. So, I’m starting today. Won’t you join me?

Month 1 is Vision; week one is Personal Vision; day one is…

Leading others well begins with leading yourself well. And without a strong personal vision driving your own leadership, even this task can prove difficult.

In the beginning, the first, most critical step towards becoming an effective leader is self-awareness. You must know your strengths and weaknesses. You must understand what it is you seek to achieve. Once you understand your vision, you must be able to articulate it. Then, you must reinforce your words with your actions. Hold strong against the people and forces you will inevitably encounter that will attempt to deter you from your path.

Envision yourself succeeding, and refuse to let failure deter your vision.

My personal vision is to continue to grow and to reach out to as many people as I can to share the gifts I’ve been given, adding value to whomever crosses my path along my journey. To that end, I’ve invested in myself in many ways throughout my life — classes, workshops, seminars, reading, gleaning wisdom from a variety of mentors, and surrounding myself with others who share my passion and are also on a growth journey. I’ve become a John Maxwell certified Coach, Trainer, and Speaker, and am building a business focused on helping others discover their passion, overcome self-limiting beliefs, develop and implement plans to reach their goals, and to realize their full potential.

I’ve got the beginning steps in place and I can see the next few I need to take, but I’m a long way from fully realizing my dream and my potential. But that’s ok, because I know it’s a journey and it will take me some time. This is the kind of work — for me at least — that comes so naturally and is so fulfilling, the idea of “retiring” doesn’t seem very appealing!

A couple of weeks ago, I was listening to Christian Simpson, the Coaching Mentor for the John Maxwell Team, and he said something so profound I wrote it down. 

He said: The architect of your success is not your intellect; it is, in fact, your belief system.

In essence, he is saying it doesn’t matter how smart you are; being smart will not guarantee your success. The key is what you believe about yourself and your abilities. 

I grew up in what I believe is actually a pretty normal family (defining “normal” as some level of obvious dysfunction, which I think most of us have; as I don’t believe the “Leave it to Beaver” or “Ozzie and Harriet” families were real…). Because of my circumstances, I learned, very early, to be independent and self-sufficient. This has served me well in many situations, and has been detrimental in others. However, because of – or in spite of – those circumstances, I also grew up with what turns out to be a pretty strong belief in my ability to succeed at whatever I set my mind to.

I can remember the first time I verbalized this to someone, during a job interview more than 20 years ago. I said, “Unless you ask me to do brain surgery or something akin to nuclear physics, it doesn’t occur to me that I might not be successful. I am self-aware enough to recognize what I don’t know, which means when faced with a challenge I realize I will likely need to learn some new things along the way, pick up some new skills, find some new resources, perhaps meet some new people…but I’m confident I can succeed.”

And when given the opportunity and the challenge, I have set forth to do just that, acquiring the knowledge and resources I’ve needed along the way. And when I’ve made certain decisions in my life, I didn’t have a Plan B to fall back on, just in case. Perhaps it was fool-hardy, but I was determined to reach my goal.

This is not to say I haven’t failed, for surely I have, and plenty of times…in minor ways and in major, life-changing ways. On those occasions, I have taken the time to reflect on my actions and experiences, so that I may carry the lessons forward, and hopefully not make the same mistakes twice.

I’ve just started facilitating a Mastermind Group using John Maxwell’s newest book, The 15 Invaluable Laws of Growth. The group was blessed, on October 2, with John himself teaching the first two chapters. Last night, I facilitated the Chapter 3 lesson: The Law of the Mirror.

Simply put, the law says, “You must see value in yourself to add value to yourself.” John goes on to explain that the value we place on ourselves is usually the value others will place on us; the world isn’t likely to up your price tag.

The lesson: What you believe about yourself will determine your future success. How you talk to yourself makes an enormous difference. So nurture the voice in your head that is supportive, encouraging, and confident in you. Let the other voice know you really don’t have time for it these days; it will eventually get the message and quiet down.

Whether you think you can or think you can’t, you are right

When Henry Ford said, “Whether you think you can or think you can’t, you are right,” he hit the nail on the head.
