A colleague of mine and his wife, Jeff and Kerry, are expecting their first child, a boy. The excitement they share as they anticipate this event is palpable. When they talk about doctor appointments, preparations, things they’ve purchased, and preparing the nursery, you can feel their positive energy and they glow with eager anticipation.

Shift now, to your organization. What happens in preparation for a new employee? Having been the new employee in a number of different organizations over the course of my career, I can say my experience has been varied, but only a couple of places stand out for doing it well; one of them was significantly more prepared than any other.

A couple of days after I accepted the offer at this particular company, I received a very nice flower arrangement; this was a first! A couple of days after that, my new manager called to express how pleased he was that I was joining his team, and to check on a couple of details; he wanted to know what I wanted printed on my business cards and needed some information that would allow the IT group to set up the laptop they ordered for me. This, too, was surprising behavior.

When I arrived for my first day, my office had been freshly cleaned and was as well appointed as they could make it; they wanted me to choose the furniture set-up I preferred rather than guessing, so for a couple of weeks I made do with the large, ornately carved wooden desk that formerly belonged to the company’s President! My phone was set up and the desk actually had pens, paper, stapler, tape dispenser, phone book, and company phone directory, as well as a company-branded pen & tablet and travel coffee cup.

My new teammates had each written a welcome note on brightly-colored 3×5 cards, which were tacked to the wall above my desk.  The admin assistant had already scheduled “getting to know you meetings” with all of the key leaders with whom I would be working closely, and those were spaced out over the first two weeks. They had lunch brought in for me on my first day, and we all ate together, beginning to get acquainted.

I’m sure there are other details I could share with you, but my point is this: My entry into the company was very positive and left me with no doubt about their level of excitement that I was joining them. They took the time to think through and plan for my arrival; none of it was an afterthought. The same can be said for my colleague and his wife as they prepare for the arrival of their son.

Contrast this to my first day with another company; my manager was actually on vacation the first couple of days I was there! I had office space, but nothing set up for me…no office supplies, no computer, no plan for how I would spend my time beyond the obligatory stack of documents that I had to complete. Why wouldn’t she have scheduled my first days for a time when she would actually be there? I’m still at a loss for the explanation for that. Or consider the stories I’ve heard – and I’m sure you’ve heard, or perhaps even experienced yourself – about companies that behaved as if the arrival of a new employee was a surprise, an inconvenience, maybe even an irritation.

Going back to my colleague’s son. No doubt, the baby will feel welcomed, wanted, and loved when he arrives and as he grows up. Intuitively he will know these things, but it won’t be for several years that he will have a conscious understanding of the time, effort, and thoughtfulness that his parents invested in preparing for his arrival. New employees, on the other hand, are instantly very much aware of the level of thoughtfulness and consideration that went into preparing for their arrival – or didn’t, as the case often seems to be.

I hope you don’t get caught up in the analogy I chose; it’s not my intent to imply that employees are “babies” and should be treated as such. Rather, it was a timely (for me) thought-provoking situation that got me thinking about how we often view our work entirely differently than we do other aspects of our lives, and yet, that are so many parallels and great lessons to be learned if we will only change our paradigm.

Whatever end of the spectrum you are on with respect to preparing for new employees, what message does your practice send?

Is it the message you intend to send?

What impact is it having on employee engagement and morale in your organization?

And how is that, in turn, affecting your results?

If you are interested in benefiting from your employees’ discretionary efforts (that level of performance that is above and beyond the basics as defined in one’s job description), taking some time to reflect on – and perhaps adjust – your new employee on-boarding preparation and processes may serve you well.

Spend some time with your journal today, writing about someone you consider to be a role model in having a positive attitude. What do they do that demonstrates this?

What impact do they have on you and others?

How might you benefit by making an adjustment in your attitude?

Also, take some time to write about the insights you’ve had this week, our first week of focus on Attitude. How can you apply what you’ve learned about the importance of attitude on the outcomes in our lives?

How can what you’ve learned help you to become a more effective leader?

Today, I encourage you to step outside yourself and spend some time with someone you know who demonstrates a consistently positive attitude. Ask them the following questions:

How has your attitude affected your success in life?

How do you prevent obstacles from discouraging you?

Have you always been so positive, or have you had specific experiences that shaped you into the person I see today?

When you have listened to the person’s responses, smile and thank him or her for taking the time to share with you. Then take some time to reflect on what they shared that might be of value to you as you move through your life.

Take some time with this exercise…jot down the highlights of your conversation, make note of the behaviors and actions you might apply in your life, and set forth a plan to do just that.

For a long time, I had a note on my daily calendar that said, simply: Choose your attitude! It was the first thing I saw every day, and after looking at it first thing in the morning, every day for several years, I no longer need the calendar reminder. This is not to say I am glowingly positive every second of every day, but that awareness is fresh in my mind, and I am much more mindful of the power I have to choose.

Dear Faithful readers: Please forgive me for missing my usual blog post on Friday, which would have been D5 of W4, of this 8th month of our Intentional Leadership journey, focused on change. Something that one couldn’t have anticipated happened early Friday morning that demanded my attention and kept me otherwise fully engaged all day. I apologize for missing a step in our process.

However, I’m confident that by now, at the end of our 8th month on this journey, that you are in the swing of our Friday routine and would likely be on track with taking  a proactive approach to planning your weekend, without my weekly reminder.

My Friday was supposed to be spent immersed in a full-day off-site team-building and vision-defining meeting. Again, something unexpected happened to derail that plan. Saturday required some follow-up to the Friday events, and some quality time, alone, with my husband. It was delightful!

Today, I spent some time with my son and mother-in-law at the WV State Honey Festival! Now, I am catching up with you and preparing for the week ahead. I will be traveling, again (have had a lot of opportunities to travel these past six weeks) this week, to The Greenbrier Resort for the WV State Chamber of Commerce Annual Meeting and Business Summit. This is a great event each year, as it allows me to catch up with friends and associates from around the state whom I don’t have the opportunity to see very often, and to meet new people I’m not yet aware of. It will be a time of reminiscing, learning, and divine appointments. Have to say, I had some amazing meetings, conversations, and connections with a few folks last year; I trust this year will be just as rewarding.

I also need to prepare for this week’s Empowerment Mentoring lesson on Comfort Zone — and how being in our comfort zone isn’t always a good thing.

I hope you don’t mind my taking this space to do my usual month-end wrap-up on Change.

As I’m sure you’re aware, the only constant in today’s world is change; it is an unavoidable reality of life. As a leader, we must take responsibility for anticipating change, understanding its implications, and guiding our people through it. This requires a blend of qualities and skills…bravery, flexibility, determination, casting a clear vision, providing frequent communication, and consistent behavior.

As you know — and maybe you feel this way, as well — many people abhor change, would rather go through all kinds of other unpleasantries, or even give up on their potential to avoid it. You will be tested in this arena, needing to put forth all of your abilities and talents to overcome the resistance of the status quo. This can be a grueling, thankless journey, but if you are driven to be a leader, it’s the path you have chosen.

Change and growth go hand-in-hand. If you aren’t growing, you aren’t going anywhere. If you stay the same, you will become stagnant, and we all know, nothing grows in stagnant pools.

I encourage you to embrace change. Plunge forward with courage. Help others see the possibilities in the future, through the path of change. Remember, if you are going through change and you have some level of confusion, it’s a good thing! Yes, a good thing. If you are going through change and you aren’t confused, it means you already know what you need to or have given up trying to understand it. If you are confused, it means you are going through a growth process.

Embrace change! If you don’t, won’t, or can’t…give up on leadership — you can’t lead if you can’t navigate change.

Now, having said that, I trust that since you’ve made it through this 8th month of our journey so far, you won’t give in to complacency. So, I’ll “see” you on Monday, as we move into our 9th month, focused on Attitude.

What is the change you need to bring to your team or organization?

What would the benefit be, if you can bring your vision to fruition?

Is it worth the work, investment, and sacrifice?

Spend some time with your team, or appropriate peers, today to cast your vision about the change and get their feedback. Be open to responding to questions, hearing their input, and be willing to fine-tune your vision based on what you receive. Together, create a strategy and implementation plan for moving forward.

Remember, casting a vision is big stuff, and getting all your peers / teammates on the same page may take some time and effort, so don’t be discouraged if you don’t get through it all in one meeting. But, if you don’t start today, when will you?

Write it out:

What change would you like to make?

How will it benefit your team/organization?

What steps do you think you need to make to implement your plan?

Schedule meetings with the people who will be affected and begin to communicate and promote the change. Be sure to let them know what role they will play, and how important they are to the success of your endeavor.

Have you noticed how confidence can be contagious? When you, as a leader, have confidence in your ability to succeed, it also instills confidence in your team.

Great change agents typically identify the need for change, cast a compelling vision that allows them to bring their teams/organizations to agreement about the need for change, communicate the change effectively, and implement a strategy for the change.

What change is needed in your team or organization?

Do you have the confidence you need to cast the vision and bring your team to the same place — understanding the need for change?

Do you have the capability and capacity to bring about the needed change?

If not, what are you missing? What would allow you to be more confident in moving forward.

How strong is your self-confidence when it comes to changing the future?

The Steve Jobs movie has just been released. Have you seen it? I have not, yet. However, I think it’s safe to say Steve Jobs is well known as a game-changer in the computing industry to be sure. In fact, he has had tremendous influence over how we work and play…personal computing, iPod, iPad, iPhone, computer animation. Regardless of what some might say about his leadership style, the man had a vision and the drive to move it to reality. And, as a result, the way we live, connect, and interact with a variety of media has been forever changed.

When he was younger, he dreamed of a creating a home computer, but didn’t know how. He persuaded a friend to help him. Together, they created the first compact personal computer. Unfortunately, no one knew about it! They were unknowns, with almost no money and not reputation or credibility in their industry. Jobs sold his Volkswagen to finance Apple Computers. It wasn’t an overnight transformation, but it was a success, and I think most of us know  a lot of the rest of the story.

Are you aware that Jobs was inspired by a calligraphy course he took, and this is why, today, we have so many fonts to choose from with our Apple computers? He didn’t want people’s creativity to be limited to the old, boring, sans-serif fonts…and we benefited from that vision, as well.

Jobs and Wozniak were pioneers in their field. They envisioned change and made it happen. As they began to have some early successes, their confidence grew and they (eventually just Jobs) moved on to bigger challenges, enacting more and more change in how we compute, connect, listen to music, view other kinds of media, and create.

It’s my opinion that Steve Jobs will forever be remembered as a world-renowned leader.

Today, spend some time in reflection — think back to a time when you successfully brought about change. What gave you the courage to move forward?

What did you need to do to stay on track?

How did it give you confidence for other changes in your future?

What can you learn from the experience that will propel you even further in the days, months, and years ahead?

Have you heard the saying that sometimes our strengths can also be our greatest weaknesses? It’s true. You see, sometimes we rely so heavily on our strengths that we use them in a super-concentrated fashion, which isn’t necessarily effective. Or, we might rely on them so much that we forget we need to work on them to keep them sharp, and our performance falters.

Over the past several years, I’ve worked in several manufacturing environments in which I’ve been exposed to the Kaizen process. Kaizen is often included in lean manufacturing processes as a way to simply and fine-tune how people do their work. It has been very successful in Japanese companies. Essentially, Kaizen focuses on making continuous, incremental improvements or changes. It’s effective because of its focus on small changes. As you are no doubt aware, when faced with a big change, we are often daunted, overwhelmed, fearful. Small changes don’t seem to evoke the same levels of stress and fear.

So, consider how this approach might be applied to you. What if you took a Kaizen approach to growing and improving in your areas of strength, learning or strengthening new skills, and more clearly defining your strategy and action plans?

Do you think you could implement this kind of approach to your personal growth?

What benefits might you enjoy?

Would you be less likely to be caught unaware when the winds of change blow in your direction?

Let’s put it into action and find out. Today, pick a strength, skill, or strategy to which you could make small, incremental changes to each day over the next week. Track your activities and your progress each day.

Consider this, if you can make a 1% improvement each week, you would have improved your performance by 52% over the course of the year! That’s huge! Take it one step farther…what if you could improve by 1% each day…that would be a 365% improvement over the course of the year! Again, monumental change, but made in small, doable steps.

What is it about change that so many of us find so stressful? What if we could look at it in a new way? What if we could think of change as an opportunity? An opportunity to exercise and expand our creativity? An opportunity to learn and grow…to become more than we are today? What if we could embrace the unknown, rather than face it with fear?

Think about the things that have changed in the last 5, 10, or even 20 years of your life.

My husband just bought a new Blu-Ray DVD player (we’re not always early adopters!), replacing the DVD player we’ve been using the past 10 years. This made me think back to when I was in college and the first couple of years after school, when we would rent VCRs from the video store to watch movies on the weekend. I remember being assessed a 50 cent fee for not rewinding movies, on occasion, before we returned them…and how some people even bought VHS tape re-winders, in addition to the VCR, just to do this faster!

In looking back through photos recently, it occurs to me that while we still have one camera that actually requires film, we haven’t used it for nearly 10 years. I’m not confident I would know where to buy film for it now!

I could go on with additional examples, and I’m sure you have your own list of all the things that used to be “the” thing you had to have, which are now collecting dust in the attic, the basement, the local thrift and antique stores…things change. Time goes on. We have to adapt or be left behind.

As a leader, we must change; we cannot rest on our laurels.

I’m reading several books right now (I don’t have them all with me right now, so plears forgive me for giving you the exact reference for this), and in one of them there is the story of a company that manufactured horse whips – back in the time of horse-drawn carriages. The company was totally focused on making the absolute best whips available; and they were successful. The problem was, this was the time when automobiles were becoming more popular and available, and fewer people we traveling in horse-drawn carriages. Hence, the need for horse whips decreased dramatically. The manufacturer was caught unaware, and his business failed.

He wasn’t paying attention to what was going on in the market around him and he missed the winds of change. The result for him and his employees was life-changing and not in a good way.

Today, spend some time reflecting on your attitude toward change. In what ways are you anticipating a future that is different from today’s reality?

What do you need to be doing to prepare for that change, so you don’t miss the boat (so to speak) and end up with the VCR re-winder and the horse whip manufacturer?
