You know what’s coming next, don’t you? Now that you have three people identified who share your values and may be capable of carrying on your legacy, it’s time to take action.

Today, meet with one of the people you’d like to invest in and begin to develop an action plan for intentionally developing him/her…think about relationship building, what training and mentoring they might need, what kinds of experiences do they need to have, and how you can instill your vision in them. What steps do you need to take to help them understand your vision and help prepare them to carry on your legacy?

I believe I’ve mentioned the idea, before, about how with every interaction we have the opportunity to build or damage trust (earn trust dividends or pay trust taxes, as Stephen MR Covey would say). Well, there are other types of capital for leaders; in addition to trust, there is personal capital (ability, time, and influence) — things you have control over, and corporate capital (brands, product lines, etc…). Every day, and throughout your career, you will have the opportunity to make trade-offs with the various types of capital you have within your control. As we would with our money, we might make a withdrawal of one type of capital in order to invest it in another area, with the expectation of a positive pay-off at some point in the future.

In many ways, your legacy as a leader will be defined by your ability to shift capital from unproductive ventures to more profitable areas.

For an example of this, take a look at Indra Nooyi, chief strategist of PepsiCo, Inc. She was the driving force behind Pepsi’s transition from just being a soft drink company to becoming a more diverse producer and distributor of some healthier fare. Under her direction, the company bought Quaker Oats, which brought Gatorade and Quaker Oatmeal into Pepsi’s portfolio. She also drove the acquisition of Tropicana, which allowed Pepsi to add a well-known fruit juice to the portfolio. Later, she persuaded the company to sell Pizza Hut, Taco Bell, and Kentucky Fried Chicken, essentially getting out of the “fast food” (or Quick Serve) industry.

Because of her efforts, only 20% of Pepsi’s sales wee from soft drinks by 2006, compared with 80% for Coca-Cola. Based on her accomplishments, Nooyi became CEO of PepsiCo.

What do you think she said when asked about the legacy she hoped to leave? She wanted Pepsi to be regarded as “both a commercial and moral success — turning profits while combating obesity.”

That’s a tall order, one might say, but it’s clear the woman is not easily discouraged by circumstances and conditions. She has a vision, she has the capital — both personal and corporate — to use at her disposal in crafting the company she dreams of…

Do you remember the days before photocopiers were everywhere? I do…I remember in Junior High School, being a teacher’s aid for the elementary school across the street. The teacher asked me to make copies of something she was planning to share with her students. I had to use what was called the “mimeo” machine (short for mimeograph, if I recall correctly). The original was a carbon copy with tracing-paper thin pages, and there had to be fluid in the machine, and you had to line the page up straight and catch the top in this “gripper” thing…ooof! It was a difficult and annoying exercise, to say the least!

Well, others had just as difficult a time, if not more so, duplicating documents. Chester Carlson worked in a patent office as a young man. He routinely experienced the costly and time-consuming process of obtaining copies. Motivated by his frustrations, he set out to discover an alternate way to make copies.

Through intense research and experimentation, he patented an inventive way to make copies. His patent was ingenious, but marketing it proved to be quite difficult. After all, he was a newlywed, earning a modest salary, studying law, and living with his in-laws (just a few challenges and constraints, wouldn’t you say?!).

While he could see the commercial applications for his invention, he had trouble selling the merits. IBM, RCA, and Kodak all turned him down. Even fellow scientists at the National Inventors Council dismissed his ideas as impractical. As anyone would have been, he grew more and more discouraged and nearly gave up on his interest in photocopying several times, but just couldn’t quite get it out of his system.

Eventually, Carlson had an experience similar to that of Theodor Geisel in trying to get his first children’s book published; Carlson was rejected by about twenty organizations before he happened upon Haloid, a tiny company in Rochester, New York. Haloid invested research funding to develop Carlson’s patent and over time created the first copying machines. Haloid would turn the business world upside down with the new machines, essentially vindicating Carlson, making him a multi-millionaire 21 years after he secured his patent. You may not recognize the name Haloid, but surely you are familiar with Chester Carlson’s company, Xerox!

When leading, others may not initially see your vision as clearly as you, and some never will. Like Chester Carlson, and millions of others before and after him, you may spin your wheels for some time…weeks, months, even years, before your vision gains traction. To find success, you must find and display a bulldog-like tenacity to stick with what you believe in.

These past four weeks, we’ve focused on passion. We’ve gained a clearer understanding of what passion is, what our passions are, and how it rallies around purpose and supplies leaders with energy.

At the end of the day, our appetites matter just as much — if not more than — our aptitudes! What we are passionate about, fired up about, driven by, is much more important than what our skills are…because passion will drive us to move forward with a force beyond our wildest imagination, if we allow it to!

Before you can lead with confidence and force, you must first understand where you want to go, and why. What consumes your thoughts? What grabs your attention, tugs at your heart, and won’t let go?

Once you discover your passion, nurture it. Life will assault your passions, disappointment will assault your passions, and responsibilities — and, yes, self-limiting beliefs and self-imposed constraints — will try to crowd it out and keep you from pursuing your passion. I encourage you to be strong; refuse to bury your passion under life’s many challenges. Passion is the key to finding fulfillment in life.

Consider what Henry David Thoreau said:

Most men lead lives of quiet desperation and go to the grave with the song still in them.

I encourage you to not let this be an apt description of you. Take the time to discover your passion. Then nurture it, feed it, allow it the time and space to grow. Harness it to your leadership and the song you sing will outlive you.

Having only recently (within the last few years) allowed my passion to be fully acknowledged and developing my dream and plan to move forward into my potential and my vision, I can say from experience, it’s an amazing, exciting, energizing, reinvigorating, fun adventure. I wouldn’t trade it for anything!

How are you doing this month, with clarifying your passion?

I want to tell you a story. One you may already be familiar with, perhaps…but maybe not some of the details.

I daresay we are all familiar with Mark Zuckerberg, creator of Facebook. He had a passion for connecting people, and his passion carried him down an unknown road, many years ago. He was studying at Harvard, but decided to end his college education to pursue his dream…a budding on-line social network. He moved to California, lived in dingy apartments with his friends/co-founders, and worked at engineering Facebook, essentially penniless!

As you know, the web site took off at full throttle and grew by leaps and bounds. Zuckerberg and his friends worked hard to keep up with its growth.

As Facebook blossomed, it began to attract attention; a lot of attention! In fact, Yahoo! offered Zuckerberg $1 Billion (yes, that’s a “B” not an “M”!) to buy his site, he said, “No.” To many of us, that response might seem inexplicable. What could he possibly be thinking? A billion dollars is an enormous amount of money; more than most people ever even dream of, let alone possess. So, why would he turn down the offer?

Simple…Passion. Mark Zuckerberg is passionate about connecting people; he believes when people connect something powerful happens and he wanted to continue to help facilitate those connections.

While one may argue over how Facebook is designed and operated, some in favor and some against, it’s hard to argue that the company hasn’t been successful. And it’s beyond reason, at least to me, that something could be that successful without some passionate person (or persons) driving it forward.

Passion is the driving force behind life’s fulfillment. Thus, passion must be exercised and nurtured. During the course of your leadership journey, will be tempted along the way — and probably more than once — to sell out for comfort or security (or a number of other reasons). I urge you to not settle for less than the full extent of your dreams.

Take a few minutes today to reflect on a time when you were tempted to give up on your dreams. What happened? What did you do to keep your dreams alive?

As we begin week four of our month on Focus, let’s consider the fruits of being focused.

Focus allows you to see through all the other stuff, the every day events that some might consider distractions, but what we really know to be simple, every day life, and continue to forge ahead toward your goal.

Focus allows you to keep going, even when things get hard and you want to quit, because you know the feeling of satisfaction that awaits you at the other end…when you have accomplished your goal.

Think back to what you may have read about the 1936 Olympics. Most of the world was focused on race issues, pitting white athletes against black athletes. Jessie Owens did not allow himself to get caught up in the rhetoric; he focused on running his race.

As he entered the Munich Stadium, Swastikas were everywhere; the stadium was filled with white spectators…including Adolf Hitler. As we know Hitler and his contemporaries viewed blacks as less than human, inferior to whites in every way.

If this was not a moment fraught with distraction and stress, I can’t imagine what would be.

What did Owens do? To be sure, he felt the weight of the moment. Win or lose, he knew there was risk regardless of the outcome.

While we can’t know what he was thinking, we need only to read the stories to know what he did. Jesse Owens rocketed out of his starting stance and flew past the competition to take the Gold in the 100-yard dash. He did the same in the 200-yard event. He also won the long jump and ran the lead leg for the 4 x 100 relay.

Clearly, Owens retained his focus on what he had set in front of himself, rather than allowing himself to become distracted by the loud and very obvious controversy. He achieved his goals; he earned respect; he brought hope to others.

While our situations are certainly less dire, we are still often surrounded by a wide variety of other issues, people, and situations attempting to grab out attention and divert our focus.

Effective leaders block out the noise, fear, and anxiety, choosing instead to retain their focus and move confidently in the direction of their visions, goals, and dreams. When you do this, when you display this kind of focus and courage in the face of adversity, you earn respect, give others hope, and build momentum.

As we move into week two of this month on focus, I am reminded of John Maxwell’s Law of the Inner Circle (21 Irrefutable Laws of Leadership), which essentially says that because no one person is strong in every quality, characteristic, behavior, or skill, we need an inner circle — people around us who are strong in areas where we are not. Strong, confident, self-aware leaders realize this and know it to be true.

I know this to be true. As an example, I am a strategist. I see the big picture. I thrive on concept development and deep discussions around ideas and problem solving. I can deal with the details, and have spent a considerable number of years doing exactly that, and quite well, but it’s a huge energy drain for me, and quite tedious. Not the best use of my time, energy, or talents. I have a number of skills and talents, and a number of other areas where I’m not the best. The good news is, I recognize this about myself. So, as I build my team, I will be wise to include someone who loves the administrative stuff, who thrives on dealing with the details, among other things.

This was also true of Anne Mulcahy, former Chairperson and CEO of Xerox Corporation. When she was appointed to the top position, a promotion she wasn’t looking for, Forbes Magazine dubbed her “The Accidental CEO.” While she was in an unexpected position, she was not unintentional about how she handled her new-found responsibility.

And a heavy load it was. At the time, Xerox was $18 Billion in debt and under SEC investigation for accounting fraud. Mulcahy knew she had to turn the company around, and to do this she — and her inner circle — would have to be bold and dauntless. Knowing her strengths and weaknesses, she was smart in surrounding herself with outstanding leaders in their areas of discipline, especially in finance and accounting. She expected them to challenge her instincts, to be transparent and blunt about what they found, and they delivered.

During this trying time, Mulcahy put the company through rigorous financial changes, including massive lay-offs (more than 25,000 jobs!), shutting down unprofitable divisions, and even relocated executives to less extravagant offices. All the while, she had her eye on growth, continuing to fully support Xerox’s Research and Development team because she knew the company would required new products to stay afloat.

You could say, Anne Mulcahy had crystal clear focus on where she was taking the company and what was required to get there, and she did this with the support of a strong inner circle. As a leader, you will also need the vision, insight, different perspectives, and support of others.
